1. Define the useful outcome
Describe one job the workflow should complete. State the requests, users and actions that are out of scope.
2. Agree the evidence before the test
| Measure | Definition / source | Baseline | Target / limit | Owner |
|---|---|---|---|---|
| Useful outcome | Define a completed resolution, prepared case or actionable review. | |||
| Time and effort | Include the manual review and follow-up still required. | |||
| Quality | Record incorrect answers, missed information and rework. | |||
| Escalation | Check the destination, context and appropriateness of handoff. | |||
| Customer / team experience | Use the same feedback method before and during the pilot. | |||
| Operating cost | Include product usage, integrations and ongoing oversight. |
3. Design a fair evaluation
- Use the same definition and denominator for baseline and pilot.
- Include routine, incomplete, ambiguous and out-of-scope requests.
- Record sample size, time window and changes in the mix of work.
- Review failures as well as successes. Do not treat every human handoff as a failure.
- Keep a named reviewer for quality and a separate approver for rollout.
4. Agree the decision
Go, revise or stop.
Expand only when the evidence meets the agreed criteria and operational safeguards. Document unresolved issues and who owns them.
